Overview

Saudi Arabia Rail (SAR) operates one of the largest and most modern rail networks in the Middle East. With a mission to ensure safety, reliability, and efficiency across its operations, SAR sought new ways to enhance visibility, communication, and continuous improvement at its five passenger Rolling Stock Maintenance (RSM) depots.

That’s where PEAK Visual Management (PEAK VM) stepped in — bringing Lean thinking, Toyota-trained expertise, and world-class Visual Management design to the forefront of SAR’s transformation journey.

The Challenge

SAR’s depots in Riyadh, Qurayyat, and Dammam faced challenges common in large, multi-site operations:

  • Inconsistent team briefing structures
  • Limited visibility of KPIs and performance data
  • Variable communication standards between depots
  • Opportunities to strengthen safety and accountability

SAR sought a partner who could deliver a standardised, sustainable Visual Management system — one that would support Lean behaviours and continuous improvement across the entire maintenance network.

Our Approach

Following an initial consultation, PEAK VM Managing Director Nick Osborne conducted on-site visits to three Riyadh depots — observing workflow, communication practices, and safety routines.

Armed with these insights, PEAK VM designed a bespoke Visual Management rollout for all five depots, supported by tailored Lean training and coaching programmes.

The Solutions

Lean & Visual Management Training

Before implementation, PEAK VM trained SAR’s teams across four depots to build capability and ensure long-term ownership.

Three-Stage Training Framework
  1. Introduction to Lean & Visual Management – linking Lean principles to operational clarity and accountability.

  2. Depot Team Brief Board Coaching – helping supervisors lead effective stand-up briefings.

  3. Fleet Management Meeting Coaching – creating a consistent, action-focused structure for management meetings.

This blend of classroom learning and hands-on practice ensured teams could sustain improvements from day one.

Depot Team Brief Boards

Each depot received a custom “Start-of-Shift” Visual Management Centre — designed to guide daily briefings through a standardised flow beginning with Safety, then moving through Performance, Priorities, and Issues.

After:
  • Structured stand-up briefings
  • Unified process across all five depots
  • Visual accountability and real-time updates

Fleet Management Boards

Two depots had previously created their own fleet boards, but with inconsistent layouts and limited visual impact.
PEAK VM consolidated and redesigned these into a single standard fleet management system — developed through collaborative workshops and prototype print trials.

Each board now features:

  • Clear KPI tracking
  • Defined action ownership and deadlines
  • Consistent design language across all sites

Through coaching sessions led by expert Visual Management trainer Richard Tinson, managers learned how to run fast, effective meetings that drive results — reinforcing a culture of accountability and continuous improvement.

Heavy Repair Workshop (HRW) Overhaul Boards

At SAR’s Heavy Repair Workshop, PEAK VM implemented 15 Visual Management boards across production stations.
These real-time dashboards communicate progress, inventory levels, and issues at a glance — transforming how information flows through the workshop.

Safety at the Forefront: Sign-In & PPE Stations

Safety was central to the entire project.
PEAK VM designed standardised Sign-In Stations and PPE Visual Stations for all five depots.

Sign-In Stations
  • Central, professional entry point for staff and visitors
  • Accurate tracking for emergency response
  • Displays for safety notices and PPE requirements

PPE Stations
  • Bilingual English/Arabic visuals
  • Clear mandatory PPE guidance at key entry points
  • Reinforces SAR’s “Safety First” culture

Together, these installations created a consistent, visible safety experience from the moment staff entered each depot.

Collaborative Design Development

PEAK VM’s design process focused on collaboration and validation.
Before production, SAR teams received paper prototypes and 3D visualisations of each solution — allowing them to test layouts, share feedback, and ensure the final design met operational needs.

This proactive, hands-on approach minimised uncertainty and strengthened buy-in across all stakeholder groups.
